About Halderstone
One firm for management systems: advisory, audit and an academy in the same disciplines
Management systems that make an organisation easier to run
Most of them do the opposite: documentation nobody reads, controls nobody owns, an audit everybody survives. It is possible to build systems that hold up under scrutiny and still help people decide, and that is a craft rather than a template.
Overview
Every practice ends in something you can use
We advise, we audit, and we teach, in the same disciplines. Nothing we publish comes from someone who does not also do the work.
The three practices are separated where independence requires it. What that means in practice is below.
Our vision
We inspire organisations to build systems that shape a better future
We envision a world where management systems are more than compliance tools: they are engines of clarity, trust, and responsible innovation. At Halderstone, we empower people to design and operate systems that grow with them, unlocking resilience, transparency, and lasting impact in an age defined by AI.
Why we exist
Judgement decides whether a system works
Management systems are how an organisation keeps its promises when nobody is watching: who decides, what is controlled, which risks are accepted, what evidence exists, and how any of it improves. Done well, they make the organisation faster and calmer. Done as paperwork, they add cost and prove nothing.
The gap between those two outcomes is almost never a matter of knowing the standard. It is a matter of judgement under real conditions: incomplete evidence, competing priorities, a supplier who will not answer, an audit in six weeks. That judgement can be taught, but not by lecturing clauses.
So the firm is built around it. Advisory work that leaves a system the client can run, audits that produce findings people act on, and an academy where the same reasoning is trained on cases rather than slides. AI has raised the stakes on all three, which is why AI governance is taught next to quality and security rather than as a novelty.
Our mission
Solid principles and disciplined methods lead to high-performance management systems. Our mission is to help people build, operate, and audit systems that remain effective in an AI-driven world: through practical training, clear guidance, and enduring solutions.
How we operate
The people you meet do the work
Deliberately small, deliberately senior. The structure is a choice about who sits in the room, not a stage on the way to becoming a large firm.
- Who does the work
- The person who scopes an engagement is the person who runs it. Nothing is handed to a delivery team you have not met.
- Base and reach
- Registered in Altendorf, Switzerland; working across Europe on site and worldwide remotely, in English and German.
- How material is written
- Everyone who writes or teaches also works in the discipline. The examples are current because the person choosing them is still using them.
The trade-off is honest: we take fewer engagements than a large firm would, and we will tell you when the next window is rather than staff around it.
Values
These values cost us something
The independence rules below are where that cost shows.
Integrity
Integrity is the foundation of every decision we make.
We act with honesty and responsibility in all our engagements. Integrity for us means being clear about our intentions, transparent in our methods, and consistent in our conduct. Clients know that our advice is grounded in facts, free from hidden agendas, and aligned with their long-term interests.
Rigorousness
Rigorousness shapes how we think, work, and deliver.
We approach every mandate with method, structure, and disciplined analysis. Rigorousness means questioning assumptions, validating evidence, and applying proven frameworks with care. Our clients can rely on work that is precise, well-reasoned, and built to stand up to scrutiny, today and as their environment evolves.
Mastery
Mastery drives our standards and our growth.
We invest continuously in developing deep expertise and refining our methods. Mastery means understanding our disciplines in depth, staying current with evolving standards, and translating complex topics into practical guidance. Clients benefit from insights grounded in experience, curiosity, and ongoing professional development.
Viability
Viability means solutions that evolve with you.
We design approaches that remain effective as circumstances change. Viability for us is not about short-term fixes, but about solutions that can be adapted, extended, and integrated over time. Clients receive frameworks that are robust yet flexible, built to stay relevant as their environment, priorities, and risks evolve.
If you find us falling short of one of these, say so plainly. It is the kind of finding we are meant to be good at receiving.
Independence
The same rules apply to every engagement
Advisory, audit and training in the same disciplines raises a fair question about where one stops and the next begins. These are the answers.
We do not audit a system we designed. Where we advised, someone else assesses. The alternative is marking our own work and calling it assurance.
We do not issue certification. Certification belongs to accredited bodies. Nothing we sell is a route to it, and no partnership makes our advice look like one.
We take no referral fee for advice given as an auditor or assessor. A recommendation is worth what it costs us to make. If it earns us something on the side, it is worth nothing.
Where one of these rules out what you need, we say so in the first conversation and, where we can, name someone who does it properly.
